Selling What Is “Right”

I recently had a scheduled call with a client that was aimed to level-set expectations around some upcoming Agile Consultation work that I’d booked. The work was specifically to help them visualize and build their workflow. I had my Sales Engineer come with me, as we both had the suspicion that the client had also bought a tool on the promise it would help them become more Agile.

Becoming “Agile” is not about a tool, just like visualizing and building workflow isn’t about setting up a Kanban Board. Being “Agile” is about the people and their interactions.

I’ve seen this a number of times, where a client seeks a tool to become “more Agile”. Usually a Director or higher executive, spends money on training some or all of their staff, more often opting out of the training themselves. After a short period of time, they realize that the promise of better results isn’t looking promising. So they then seek additional funding, and invest in a tool with the promise that “this” will help their teams become “more Agile”.

It became quite clear that this was the case with this client, as their original request “to help our people become more agile”, suddenly changed to “help us use this tool”. As most people in this field understand, the first Value of the Agile Manifesto is to value “Individuals and Interactions Over Processes and Tools”.

I have that Value deeply embedded in my mind, as I’d had the fortune to work directly with two of the original twelve signatories of the Manifesto, and we often talked about the genesis of the Values. The creators of the Manifesto were people who had lived the mindset that this client presently maintains. Through similar experiences as my client, the Signatories began to foresee the pitfalls of the old mindset, and simply sought a better approach to become more agile.

So this particular client has the hallmark of having the old mindset. With great care, the Sales Engineer and I were able to demonstrate that the tool can support the interactions of their teams as they incrementally develop their products. And we would be happy to use the consulting dollars to look at their teams, leverage the training they already had, help visualize their workflow and ultimately help them understand that Agility comes from developing the Agile mindset.

By the end of the call, two of the three team members fully understood that they were perhaps going down the wrong road by placing the value of the tool over their people and the interactions of their teams. In this specific case, the third person had arrived to the meeting late, was the most senior person in the room, and in my belief, had missed information that might have also changed their perspective. It is impossible to know, but I strongly suspect that none of the three were in a political position to change course. Whether they had directly invested in the tool or not, is immaterial.

The agreement is now on hold, and that is probably the best thing for our client-vendor relationship in the long-term. We could have provided training on the tool and taken their money, but that would be unethical. As an Agile consultant-salesperson, and all of us here at Berteig, we deeply understand the nuances of the Manifesto, and as such, we need to sell and deliver what is right for the client.

For now, the personal and financial investment they made with respects to the tool will need to be seen through. Which I respect, for all the business, political and personal reasons. There is a high likelihood that their original request will resurface in a number of months. Obtaining “agility” is a journey and often takes such time.

Announcing the Launch of Scrum Insight – an Automated Online Scrum Coach

Scrum Insight is a tool for Scrum Masters and Scrum Coaches to help them improve their teams.  It leverages the accumulated experience of six expert coaches in an automated online tool.

We have just launched version 1.0.  This version includes easy access  to a free report.  It also includes an optional paid Professional report that replaces the equivalent of 83 hours of on-site coaching.

For Scrum Masters this means access to Scrum coaches that may not otherwise be affordable.  For Scrum Coaches, this means leveraging your time to make progress on the hardest problems facing your Scrum teams.

Using Scrum Insight

Using Scrum Insight is a simple two-step process:

  1. Get all your team members to fill out the Scrum Insight survey (and remember to save everyone’s “survey codes”!!!).
    Taking the survey requires between 8 and 11 minutes.  It seems like a long survey, but is actually very quick to go through.
  2. Load your survey codes and generate your team’s report.
    The free report includes a single piece of advice optimized to your team, plus a score for how well you are doing Scrum and how well your organization is supporting your use of Scrum.
  3. (Optional) Upgrade your report to the Professional version for just $500.
    The Professional report gives you much more in-depth advice, more detailed score breakdowns, a permanent link to your report and much more.

So far, 102 teams have used the Professional Scrum Insight report, and many more the free report – let your team be the next to take advantage of Scrum Insight.

Reminder: when you do the survey, keep your survey code(s) and print the report that is generated.  We don’t collect your email address to use the free report so there is no permanent way to access it other than using the survey code(s).

The Scrum Team Assessment – Official Launch

Hi Everyone,  I don’t do announcements on here too often, but I wanted to let everyone know about the official launch of our new product: the Scrum Team Assessment – an online tool for your team to get a report on how well they are using the Scrum framework… and most importantly, helpful recommendations on how to improve!  This is a fully automated Scrum maturity assessment tool!

The Scrum Team Assessment is based on the years that I and two other coaches (Paul Heidema and Travis Birch) have been working with Scrum and Agile teams to improve business and technical results.  The Scrum Team Assessment is a joint effort that has resulted in a fully automated virtual coach for your team.

The analysis is both statistical and expert-system based.  This means that the report has basic information about how the team is following Scrum, and, more importantly, clear how-to advice to get your team to make improvements.  There are “quick wins” which are easy but will have a significant impact as well as long-term recommendations that are often harder, but will drive your team to a high-performance state.

The Scrum Team Assessment includes a survey of about 100 questions that focus on seven broad categories:

  • The team’s environment
  • The basic Scrum process
  • The Product Backlog
  • Team Membership
  • ScrumMastering
  • Product Ownership
  • and Agile best practices

Every team member fills in the survey to help us generate a valid set of recommendations.

REAL AGILITY – SELF-ORGANIZING TEAM CREATION EVENT FOR LARGE-SCALE AGILE ENTERPRISES

In 2005 I had the privilege to participate in the first occurrence of this fantastic technique for organizing large numbers of people into Agile teams.  It happened at Capital One in Richmond Virginia and my colleague of the time, Kara Silva, led this successful experiment.  The problem was that the “teams” that management had set up didn’t make much sense from an Agile perspective.  They were functional teams (e.g. a team of testers).  But to do Agile well, they needed cross-functional, multi-skilled teams that could work well together to deliver great results each iteration.  So Kara and a few other senior people got together all the staff in the department into a big room with a big whiteboard and facilitated a 3 hour meeting to sort out who would be on which team.  Everyone was involved – all the people who would be on the teams were in the room.  Those teams stayed together with the same membership long after that meeting.
